Cultural Authenticity is a Production System

You’re deep into pre-production. Casting is underway. Sets are being built. The director is confident. The script is locked. And then someone says quietly, “can we just run this by someone who’s Caribbean?”

This moment happens more often than not. And it’s late. Too often, authenticity is treated like a final check instead of a structural decision. But, cultural authenticity is architecture for the most successful projects.

And when it’s not built into the foundation, it shows up later in expensive ways like casting discomfort no one can quite articulate, recuts that drain momentum, and ADR that shouldn’t exist. It’s also marketing that feels vague followed by the quiet audience verdict, “it didn’t land.”

After years inside development rooms, casting sessions, and production sets, I’ve learned that authenticity survives when it’s protected in four phases.

I call it CAST – Clarify. Align. Set. Tune.

A production workflow that operationalizes authenticity:

C — Clarify the Culture. Define country and diaspora truth, risks, and opportunities early in development

A — Align the Story. Support writers so the world is built with culture depth as a solid foundation

S — Set the Work. Make clear casting, language, design, performance choices that stand up under real production pressure

T — Tune the Release. Polish and follow through to final cut and marketing so integrity survives post

 

Clarify: Before the Story Hardens

The pitch tells you everything. If a project says “Caribbean” for a character or series of elements my first question is simple: which country? Then, in what context?

Because Jamaica is not Trinidad. Trinidad is not Haiti – or Guyana, or Barbados. And a Jamaican grandmother in Kingston is not the same as one living in Brooklyn for 40 years.

Clarifying early is structural and necessary. We’re asking:

  • What migration history shapes this family?

  • What class position informs their home?

  • What does respect look like in this culture?

  • When does language shift — and why?

  • What historical wounds still echo under the surface?

Starting with this foundation allows your script to deepen naturally. And audiences love cultural depth that makes them feel seen and celebrated.

 

Align: Protect the Writer, Protect the Culture

And that’s where cultural consultants come in – to collaborate with writers so they feel safe enough to explore the worlds they’re creating.

Our work isn’t always corrective, but often an exercise in completion.

Portrayals aren’t always harmful, inaccurate, or culturally implausible. Just incomplete. Incomplete means the scene works, but it doesn’t yet feel lived-in and relatable.

A Caribbean family dinner can be emotionally strong and still miss how elders command space, whether conflict happens publicly or privately, or what food is actually on the stove.

Those details don’t change the plot, they change whether the audience recognizes themselves. And when writers are truly supported, they choose depth.

 

Set: When Pressure Hits

Pre-production is where authenticity is most vulnerable. Budgets tighten. Schedules compress. Decisions accelerate. And culture can quietly flatten.

Casting, dialect, and production design become “close enough.” And that’s where things unravel.

Again, authenticity is depth. Does the actor being cast understand the social logic behind the lines? Does the script address when a character would code-switch from one dialect to the next, and why? Does the character’s home feel inhabited by real people from a specific place? The difference between “Caribbean aesthetic” and “Jamaican working-class Brooklyn home” is invisible to some audiences. But the absence in distinction is loud to the community being portrayed, and anyone familiar with their culture. That’s a wide audience and specificity deepens trust.

 

Tune: The Story Isn’t Finished at Picture Lock

Editing can subtly undo authenticity.

A line gets trimmed and loses its rhythm. A subtitle changes the meaning of what was said.
A missed interpretation of song lyrics sets the wrong tone. A background detail contradicts religious logic.

None of these things are catastrophic alone.But together, they create that faint distance audiences feel when something is just not right.

Final cut reviews ask, “does this feel like us or does this feel like someone observing us?”

There’s a difference. And the diaspora knows it instantly.

 

The Bottom Line

Cultural missteps are never abstract. They surface as reshoots, last-minute ADR, press management, hesitation from festivals, and, most damaging of all, distrust from the very communities you hoped would champion the work. Protecting culture is not only an ethical decision; it’s a creative and financial one. 

If you’re developing a Caribbean or Afro-diasporic project, the real question isn’t “can we run this by someone?” but rather, “at what stage are we structurally protecting the culture?” 

The earlier that protection begins, the stronger and more resilient the story becomes.
